It looks like rot or diseased. Maybe try changing the soil or just research why it’s happening, hope it heals!

Mine looked like that and it didn’t make it. I got a new one and it is thriving. I did not repot. It grew another rock layer. Afraid to repot. That is what I did the first one and it died. Maybe different type of soil required.
